I'm trying to put together a war-style campaign, with PCs having the chance to rise and fall within the ranks of the army they are part of. I want to utilize a sort of trop loyalty system, and other things like that to make the campaign a bit more unique. Has anyone ever done anything like this who could give me some pointers or suggest something?

Have you looked at Heroes of Battle? It's really a pretty nifty resource.

Do you want them to maybe build an army? They could go from a small group, find better commanders and accumulate a worthwhile fighting force. This would probably make management easier as you could introduce ideas one at a time as you go.

I suggest units have morale points rather than HP. Assuming their opponent isn't just going to completely physically crush them, they rely on shifts in morale to stay afloat. Make a variety of conditions for morale and make sure it scales with unit size. Bigger units should have more morale, in general. Well fed, well paid and well rested men will have the best morale, and you should over various levels and costs for each for the players to balance on.

I'd suggest using a modification of the loyalty system for cohorts or companions. I use that for my group. Basically it depends on treatment (including everything from provisioning to equipping to fairness and discipline and so on) and on general alignment. I'm not so much focusing on alignment as morality as on behavior indicators.

One factor that is rarely taken into account is reputation. A unit with a really good reputation I think has an extra factor in intimidation.
