So I'm planning on running the Iron King module from the rulebook for some friends, but we'll only have 3 PCs. To compensate, I'm thinking of some combination of having them start at level 2 and/or dropping a monster from each encounter.

Any thoughts/advice on the subject?

If you have access to the DMG 2, you could also toss them a companion character based on a GW monster of appropriate level.

I ran a few of the encounters with two, three and four PCs.

Four PCs can survive quite well without any modifications.  With fewer players, I would sometimes give them a free minor-action-check roll ("Everybody roll me Science!") to drop strategy hints or slow down the pummeling.

With two PCs, I would either remove half the NPCs or chop their available HPs and have them become weakened. (half damage)

Yeah, that's one of the problems with the introductory adventures; they don't scale well, something I try to address in my "gamma delves." (Each of my mini-adventures is specifically set up for 4 PCs, to make it easier to scale down to 2 or up to 6+.)

Here's something else for that adventure too, which you can combine with the scaling or use separately: companion characters, a la DMG 2 in D&D.

  • Enik the Time-Lost Sleeth


All are level 1 and are based on the DMG 2 method of creating companions from existing monsters. Each has a short bio that explains why they'd help out and establishes their personalities.

You can add one, two, or all three to your game if you're low on players. For example, if there are only three players, you could give each person a companion to run as well, and then scale the encounter up to six players. Or just give one companion to the most experienced player (who is less likely to get distracted) and scale the adventure down to four players.

(PS: Milton is based on a character I rolled up a while ago, who I used as an ad hoc companion one time. He died in his first battle. RIP, Milty. The others have inspirations that aren't too hard to figure out.)
