Armor as Damage Reduction variant

Has anyone used Unearthed Arcana's "Armor as DR" rules variant in their game?  And if so, how well did it work?  Was it balanced through all levels?

(Yah, I know, this is a rules question.  But know one knows more about power and balance than the folks on the character op boards) 

Edit: I plan on combining Armor as DR with the "Class Defense Bonus" variant.

You might check into d20 modern.  They use armor as damage reduction as part of the core rules.  See how much they like it.

It doesn't work. Damage scales up a lot faster than the DR can take care of.

Yeah, it turns everyone into glass cannons. If you are going to go this route you probably need to add in some base DR for the characters by level.

I ran a war game where the PCs were mooks trying to survive and I used this rule. I think we averaged one PC death a night. Simply put, it was harder for the NPCs to miss attacks than it was for them to have their attacks negated by DR.
